S257 Progress Report — Platform Generation Pipeline Overhaul
For: Stakeholders, product owners, non-technical team members Date: March 23, 2026 Session: 257
What This Session Was About
GoGrab Space allows users to create custom digital platforms powered by AI. Users describe what they want (e.g., "an animal quiz for kids"), and Vitto generates a working application with databases, forms, lists, and real CRUD operations. This session focused on making that entire pipeline faster, cheaper, more stable, and actually functional end-to-end.
Timeline of Work
Phase 1: Preview Stubs — Making Generated Code Match Real SDK (8 fixes)
What we found: The live preview system uses "stub" versions of our SDK components. These stubs had drifted significantly from the real SDK, causing generated platforms to behave differently in preview vs production.
What we fixed:
- Filter controls did nothing — Users could see filter dropdowns but clicking them had no effect. Now filters actually filter the data.
- Save button corrupted data — The form's save function sent data arguments in the wrong order (ID where data should be, data where ID should be). Every edit silently corrupted the record.
- Missing class alias — Generated code imported
UniverseDataCrudServicebut the real class was namedBaseCrudApiService. Code wouldn't compile. Added the alias. - Preview showed empty lists — The preview's data service returned empty arrays instead of calling the real backend. Upgraded to use real HTTP calls.
- Token replacement incomplete — API URLs, space IDs, and universe IDs weren't being injected into the preview's data service. Extended the token replacement.
- Save errors invisible — When saving failed, users got no feedback. Added error banner to form shell.
- Date formatting missing — The prompt told AI to use
formatDate()but the function didn't exist on list components. Added it. - Filter panel was an empty shell — The filter panel component accepted inputs but rendered nothing. Made it render actual controls (dropdowns, text inputs, date pickers).
Business Impact: Generated platforms now behave correctly in the live preview — forms save, lists load, filters work, errors show.
Phase 2: Auto-Correction Strategies (2 new quality guards)
What we found: The AI sometimes generates code that uses raw HTML elements (<button>, <span>) instead of our branded SDK components (<ggs-button>, <ggs-badge>), and hardcodes colors instead of using our theme system.
What we built:
- SDK Component Replacement — Automatically converts raw HTML buttons/badges/date formatting to our SDK components after AI generation. Also adds required imports.
- Theme Color Enforcement — Automatically converts 50+ common hardcoded hex colors to theme variables (
var(--ux-*)), ensuring generated platforms respect any theme.
Business Impact: Every generated platform now uses consistent, branded UI components and respects the theme system — regardless of AI inconsistency.
Phase 3: Generation Pipeline Optimization (Speed, Cost, Interactivity)
Problem: Generating a 5-module platform took ~15 minutes, cost ~$3, and showed users a dead screen the entire time.
What we changed:
| Change | What It Does | Impact |
|---|---|---|
| CODE-first output | Generate working code immediately, defer metadata to background | Users see preview 3x faster |
| Deferred visual metadata | Background job using cheaper AI model (Haiku) | Removes 5 AI calls from critical path |
| Prompt caching | AI remembers the system prompt across modules | ~$0.10 saved per generation |
| Parallel batch = 5 | Generate all 5 modules simultaneously instead of in 2 batches | ~40% faster execution |
| JSON re-prompt | When AI produces invalid JSON, automatically retry with strict instructions | Fewer failed generations |
| CONFIRM phase | Show users the plan BEFORE spending money on code generation | Prevents wasted $2+ when AI misunderstands |
| Progressive preview | Show each module in preview as it's generated, not after all complete | First visual in ~3 min instead of ~15 min |
Cost reduction: ~$3.00 → ~$2.00 per generation (confirmed by real usage). Time to first preview: ~15 min → ~3 min (progressive rendering).
Phase 4: Preview Stability (3 critical fixes)
Problem: The live preview would flash briefly then disappear, show a black screen, or show "Compilation Failed" errors.
Root causes and fixes:
- Blob URL race condition — When recompiling, the old preview was destroyed before the new one was ready. Now the old preview stays visible until the new one is fully loaded.
- Recompilation cascade — During generation, every file write triggered a recompile. 20 files = 20 recompiles = constant flashing. Now recompilation is paused during active generation and triggers once per complete module.
- Missing component stubs — AI generates routes referencing components it forgot to create. rspack crashed with "Module not found". Now the system automatically generates placeholder components for any missing references.
- Missing service stubs — Same problem for services. Auto-generates service stubs that extend the real data service (with actual HTTP CRUD), so data operations work even with missing generated files.
- CDN timeout crashes — If the Angular compiler CDN was slow, the entire preview showed a black screen with no error message. Added retry logic and visible error messages.
Business Impact: Preview is now stable — it renders, stays visible, and handles missing code gracefully.
Phase 5: Real CRUD — Making Generated Platforms Actually Work
Problem: Users could see their generated platform in the preview but couldn't actually create, read, update, or delete data. Forms submitted but nothing was saved.
Root causes found and fixed:
Schema validator field name mismatch (THE MAIN BUG) — The AI registers entity schemas with field
name(e.g.,"name": "category"), but the validator looked for fieldkey. Every required field produced the error"undefined is required"— silently rejecting every insert while returning HTTP 201.Auto-generated fields blocking inserts — The schema marked
id,createdAt,updatedAtas required, but these are set by the backend, not the form. The validator now skips these fields.Wrong API paths — The API Explorer panel constructed URLs like
/api/animalinstead of/api/spaces/{id}/universes/{id}/data/animals/insert. Fixed to use the correct universe data controller paths.Missing GET /list endpoint — AI-generated code sometimes calls
GET /listinstead ofPOST /query. Added a backend alias endpoint that maps GET /list to the same query logic.List didn't refresh after save — The list component only loaded data once on initialization. After saving a new record and navigating back, it showed stale data. Added a hash-change listener that reloads data when navigating back to the list.
CORS blocking blob URLs — Preview requests from blob: URLs were rejected by the CORS policy. Extended the localhost CORS checker to recognize blob: origins.
R2 Cloudflare storage not wired — The R2 storage service was built (80% complete) but never imported into backend-api. Wired it up with a file upload endpoint.
Business Impact: Generated platforms now have real, working CRUD. Users can create records, see them in lists, edit them, and delete them. Data persists to MongoDB in the universe's dedicated database.
Phase 6: Build Infrastructure Fix
Problem: The live preview's rspack WASM compiler wasn't loading — dist/rspack-browser/ didn't exist on disk and had to be built manually.
Fix: Added bundle-rspack as an NX build target with dependsOn on both build and serve targets. Now rspack-browser is automatically built before the app starts — in dev, production, and CI.
Business Impact: Preview "just works" after yarn install — no manual build steps.

What's Next
Immediate (Next Session)
- Frontend CONFIRM phase UI — Show users the plan approval dialog when
module-gen.confirm-planSSE event arrives - E2E generation test — Generate a fresh platform and verify the full flow end-to-end
- Edit and Delete verification — Test update and delete operations in the preview
Near Term
- Structured output / tool_use — Use Claude's constrained JSON output for code generation to eliminate parsing failures entirely
- R2 per-universe file uploads — Wire R2 into the generated platform's media upload components
- Preview error overlay — Show compilation errors as a dismissible overlay instead of replacing the preview
Nice to Have
- SCSS variables/mixins support — Add dart-sass WASM for advanced SCSS features
- Automated prompt-stub audit — Script that verifies every SDK component in prompts has a matching preview stub
Risk Assessment
| Risk | Likelihood | Impact | Mitigation |
|---|---|---|---|
| CDN timeout for Angular compiler | Medium | High — black screen | Retry logic added + visible error message |
| AI generates code with wrong imports | High | Medium — missing components | Three-layer stub generation catches all cases |
| Schema field naming drift (key vs name) | Low (fixed) | High — silent data loss | Validator now supports both, skips auto-fields |
| CORS changes affecting production | Low | Medium | Only affects blob: origins (dev preview only) |
| Prompt caching TTL expiry mid-generation | Low | Low — falls back to full price | 5-min TTL exceeds typical per-module generation time |
